Eight attributes of a thought leader

Social media are growing up. The initial thrill of connecting to a bunch of peers that we’ve never met is giving way to the desire to get something useful out of those connections. Interesting research from Edelman shows that there has been a decline in trust in “people like myself” and “regular employees.” Meanwhile, trust in “credentialed experts” and “company technical specialists” is rising—we’re getting so desperate we even want to hear from the CEO.

Clearly, there’s a growing hunger for thought leadership in social media. Our prospects and customers want us to cut through the noise of social media just as they’ve wanted us to cut through the noise of every other communications channel that came before. Thought leaders themselves must be better-rounded than in the past, as comfortable online as on stage or in an interview.

I’ve been interviewing ITSMA members about their thought leadership programs as follow-on to our recent thought leadership survey and asking about what makes a good thought leader. Based on these interviews and on my own experience working with thought leaders, I’ve started a list of key characteristics (please add your own attributes to this list):

What are the personal attributes of a thought leader?

  • Relevant experience. At a minimum, a thought leader must have experience that will sound relevant to your target audience. But they can’t merely seem like a peer; they need to be perceived as an expert. Usually, that means experience that is deeper than the target audience has, or breadth of experience working across multiple companies or industries, or all of the above.
  • Presence. Hard to define, but you know it when you see it. These people aren’t just comfortable in their own skin; they know how to take over a room or an interaction in an un-threatening way. Like most mammals, our first encounters with strangers involve a subtle sorting out of who is dominant and who is submissive. Those with presence can make others willingly go submissive, and therefore make them receptive, without anyone minding.
  • Rapport. This is beyond just good people skills; it is the ability to adjust to other others’ individual pace. Thought leaders (like successful presidents), can meet all sorts of different people at their own level without pandering or patronizing.
  • Curiosity. Thought leaders are endlessly curious, not just intellectually but also about people. Their rapport with customers extends to a genuine, ego-free interest in the problems those customers face. Good ideas aren’t enough; those ideas need to be informed by a wide-ranging exposure to other inputs and opinions.
  • Synthesis. Thought leaders see the threads of insight lurking within a complex stream of information and use them to create a new idea or a new way of looking at an old problem.
  • Storytelling. One of the most important attributes of a thought leader is the ability to weave insights into a cogent narrative that brings ideas to life for others.
  • Courage. Not all new ideas are met with a warm reception. Thought leaders can’t be afraid to question the status quo and defend their ideas from critics. But this courage must be tempered with patience in the face of harsh criticism. Taking the high road in these situations is the highest form of courage.
  • Empathy. Accusations of elitism and being out of touch will follow thought leaders who can’t see things from the perspective of others.
  • Humility. This isn’t just about admitting when they’re wrong, it’s acknowledging that they don’t know everything at each step of the way. The goal isn’t just to be ingratiating. Humility contributes to success by making others feel welcome to contribute their own ideas and feedback.

Why Lead Management Automation Really Matters

We should care more about lead management automation in B2B marketing. Maybe we don’t care enough because we’re focusing on the wrong reasons for doing it.

It isn’t because the software for automating this stuff has improved, or because it’s available through the cloud so you don’t have to deal with those people over in IT.

No, there’s something bigger going on here. And that is a huge change in the buying process.

In part it is being driven by social media. ITSMA’s annual survey of IT buyers found that this year, for the first time, a majority of buyers in the US—and 75% when you include other countries—are using social media in the purchasing process—especially the younger ones.

In our research we’ve also seen consistently over the past few years that two-thirds of buyers prefer to research their buying options themselves rather than waiting for vendors to contact them. Indeed, research by Forbes and Google found that 80% of C-level executives perform at least three web searches per day.

And finally, the trade press and general business media are dying. We have fewer and fewer outlets to do the heavy lifting of thought leadership for us by featuring our subject matter experts in in-depth analytical articles. Yet buyers are hungrier than ever for this kind of information and insight.

Buyers are removing salespeople from the buying process
What this all means is that buyers are really trying to remove salespeople from the earliest stages of the buying process. They want to become as informed as possible about current trends and their buying options before they ever speak to a salesperson.

This is where we as marketers need to provide more content—but not sales content. This content must be like what the press used to provide, objective, idea-based, and educational—not selling. Put another way, we have to use content to establish a relationship with buyers where our salespeople can’t. And we have to continue to build that relationship over time until those buyers are ready to talk to us.

That’s why lead management automation is important. It’s too difficult to track that relationship and know when someone is ready to do more than just read your white papers unless you have a process for lead management and can automate it. You have to be able to connect content with behavior with action. That’s not possible manually. It just won’t scale.

Have you created a waking dream for your customers?

I’ve been reading through applications for ITSMA’s Marketing Excellence Awards this week and I have been blown away by the quality of innovation and creativity that’s going on out there among our members (and other B2B companies)—I mean, I’m talking about a quantum leap over what I’ve seen in the three years that I’ve been mingling with these folks.

I can’t name the specific companies because we’re still in the midst of the judging process, but it doesn’t really matter because the stuff is so innovative.

For example, in the three categories I’ve looked at so far (there are six categories altogether), we have one company using analytics to predict customer buying patterns (and this ain’t diapers or laundry detergent, ladies and gents—we’re talking six-figure jumbles of complex products and services here). Another company is using automated algorithms to seek out and deliver targeted customer and competitive intelligence to salespeople—on a daily basis!

Okay, so you might expect technology companies to do this kind of sci-fi geeky stuff (they do, in fact, employ rocket scientists, after all).

From marketing event to marketing retreat
But there is some real creative marketing thinking going on, too.

One example stands out for me. It’s an attempt to take a typical high-level executive event and transform it into something resembling a retreat. Through intense screening and prepping of attendees and a tightly managed agenda of facilitation, they take these executives out of their work lives for an entire week to think together.

Can you start to see how this would take us way past the level of the typical conference (assuming you had the clout to blast through the brick wall surrounding these peoples’ schedules) and into the I-love-you-man territory of life-altering bonding between customer and provider?

Sometimes, providing a fallow field for customers to create their own thought leadership is in itself the very highest form of thought leadership.

Why?

What is a waking dream?
Because you are helping them create a waking dream to play with.

You probably know what I mean by waking dream. For me it only happens when I’m reading a really good book (as opposed to a really good movie) because not only does time stop, I become engaged, and I stop thinking about the pyramid of human needs, but I start to create a vision—my vision—of the words that I am reading. The writer tees up characters, dialog, and plot for me, but I’m the one who realizes the scene, sees the faces, and draws the emotions.

I’m guessing this is one of the reasons that bad books sometimes make great movies; the director has that much more freedom to create that waking dream for him or herself and then build it for the rest of us.

That’s also why the best movie I’ve ever seen (for me, the Godfather) still pales next to the best book I’ve ever read (War and Peace) because I own the vision of Pierre lying on his back in the middle of a horrific battlefield and looking up to see the most beautiful blue sky imaginable. (I get to place the sounds, smells, clouds and the colors.) Coppola was just leading me by the hand through his vision of the Godfather (and I’m really grateful that he did, don’t get me wrong).

Dragging us back to marketing (sigh), this is what good thought leadership has to do. Through our events, white papers, videos, whatever, we must prepare our audience to experience that waking dream.

Can you imagine that putting some of your customer peers through a well-managed event over the course of a week could give them that kind of space? I can. Very cool.

How to create the dream
Since not all of us have the budget or ability to do that, however, let’s come up with ways that we can create waking dreams for our customers through our marketing. Here are a few ideas for that blatantly stolen from the tricks that novelists, playwrights, and directors have been using for centuries.

  • Awaken personal aspirations. Most of us say we want to have dinner with Abe Lincoln because when we see his unmistakable face it creates a waking dream in us about the kind of person we’d like to be (and how far we still have to go).
  • Create emotion. They say that true art is that which makes us feel something—anything—strongly. But all of us have the power to stir the kind of emotion that takes us out of the moment and “gets us thinking.” The trick is to do it in a way that leads to constructive thinking.
  • Use empathy. Evolution has designed us to have empathy for others. We enter waking dreams when we see the specific pictures of people in Haiti still living in the same shacks they put up six months ago when the quake first hit. We just have to design creative ways to bring it out so that it results in better relationships and ideas.

How to get others to blog

One of the biggest challenges for B2B social media marketers isn’t creating content, it’s helping others create content.

Marketing is the default head of social media management in most companies. And while marketers can create some social media content, they can (and should) rely on their subject matter experts (SMEs) to create most of the stuff that’s going to build trust and relationships with customers.

At our two ITSMA briefings this week in Boston and Washington on social media, (we have two more coming up in New York and Santa Clara, CA that you can attend), marketers offered up a common complaint: They have a hard time getting their SMEs to start contributing (and keep contributing) content.

It’s no surprise. Creating content such as blogs is hard. That’s why marketers have to step in and help out. Here are some ways to do it:

Send them what interests you. If you’re in tune with your SMEs, then what interests you should interest them (at least from a business perspective—no need to go nuts and take up golf). Set up an RSS feed of key news sources and bloggers and forward the good stuff to your SMEs.

Get ideas from customers. When blogger’s block sets in at IBM, bloggers can get inspiration through software that lets customers suggest the topics they’d like to see covered. (Okay, so you need to work for IBM to access it, but Skribit is available to the rest of us.)

Filter research. Customer research can provide tons of fodder for content, but you can’t just dump it on SMEs unfiltered. Pick some key themes and ask them to comment on them.

Incite them. If you see a controversial assertion or question somewhere, forward it to your SMEs and ask them to craft a thoughtful (not attacking) response and link to the original through their content.

Interview them. If your star SMEs are struggling to come up with ideas for starting a blog or for keeping one going, start thinking of yourself as a reporter. These people are your beat. You don’t have to write their posts for them, but you must interview them regularly to find out what they are hearing from customers and what trends they are seeing in the market. Just as reporters take the heat for missing a story or failing to file regularly, you have to take on the responsibility for making sure these people keep posting regularly by checking in with them regularly and getting them talking. Record the interviews and get them transcribed. Then take a look at the transcript and highlight the sections that you think would be interesting for them to write about.

Have regular pitch meetings. Very few writers are able to get their best thoughts out on paper without some help. That’s why magazines and newspapers have pitch meetings, where writers blurt out their rough ideas and get feedback from others on how to turn those ideas into cogent stories. This all happens before the writing begins. When you check in with your bloggers, ask them to talk through their ideas before they start writing. It will improve the quality of their posts and it will also help you keep them focused on the issues that matter most to your business.

Create an editorial calendar. Companies have strategies and goals. Marketers should use them to help inspire their content creators. Pick topics that matter to your customers and your business and ask your SMEs to create content for those topics. Create an editorial calendar with a new topic at least each quarter (e.g., sustainability or cloud computing). Then make a plan for hitting those topics in as many different types of content as possible (blog posts, conference presentations, videos, etc.) so that buyers can consume the information in any form they choose. And target that content to all of the stages of the buying process so that anyone encountering your content will find something that speaks to them personally.

Hire a content director. Have you noticed what’s been happening to the media lately? There are many unemployed journalists and editors out there. Hire one to help your SMEs develop and disseminate their ideas. Journalists are trained to separate the compelling ideas from the chaff and develop them with supporting evidence and case examples.

Buddy them up. If your SMEs refuse to go solo because they think it will be too much work, find them a partner or partners to share the load.

Write for them. If all else fails, you can interview them and use the transcript to write something yourself. Just don’t relieve the SMEs of the responsibility for feeding you the ideas and thinking.

How to use social media for B2B

I want to do something ambitious and I’m hoping you’ll help. I’d like to create a guide for how to use social media in B2B that does not involve talking about the specific tools—as least not in the top line.

I think it’s important to try to do this if we’re going to get social media integrated with the rest of marketing. It’s also important if we’re going to stop talking so much about the tools and start talking more about what to do with them.

I started trying to do this a year or so ago by talking about the four components of social media management. I wanted to focus the discussion on things that we differently in social media. Here they are:

  • Monitor. Find and track the relevant conversations in social media and online.
  • Engage. Take an active role in social media by engaging with customers and influencers in the various forums where conversations are taking place.
  • Manage. Take an active role in facilitating and managing conversations, such as creating a blog or community.

The next step is to categorize how we use social media in these different areas and how our actions hook back into the rest of marketing.

Monitor

First, here’s what we do as part of monitoring:

  • Track conversations about your company. You need to know what’s being said about your company online. Pretty obvious, right? Trouble is, we’re finding in our research that most companies stop here. There’s much more that we should and could be doing with monitoring.
  • Develop a target audience. Monitoring can be used to discover customers and prospects that are most relevant for your offerings by observing the patterns and topics of their conversations. All of the major social media tools have search capabilities, and there are specialized monitoring tools that have more powerful searching abilities. Offline research and segmentation are important pieces of this effort.
  • Discover influencers. By monitoring conversations online, we can find the people inside and outside our companies that say smart things. Monitoring tools help determine how much impact these smart things are having on our target audiences. For example, the number of RSS subscribers bloggers have, the number of comments to the blog post, the number of page views, etc.
  • Gather research. Social media are repositories for discussions and content on every possible topic. Search tools can help you mine that data.
  • See the distribution of conversation. Some monitoring tools let you segment the different types of social media to determine where conversations are happening—such as blogs vs. Facebook.
  • Trend the conversation. Some of the tools let you analyze the direction and popularity of conversations over time. This is helpful during important periods like new offering launches or in the aftermath of a crisis.
  • Determine share of attention. You can track the amount of conversation about you versus your competitors.
  • Identify influential sources. The tools can determine the popularity of conversations and the sources of those conversations. This helps you decide which blogs you’d like to do outreach with, for example.
  • Locate the conversations. Some of the tools let you see the geographic locations of people involved in the conversation.
  • Track propagation. Track a comment from a blog post all the way through to mainstream media.

Engage

Here are the things that we do to get our companies involved in the social media conversation:

  • Identify subject matter experts (SMEs). It’s up to marketing to find SMEs who can engage in the conversations that are most important to your target audience.
  • Assign SMEs to engage with key influencers and/or topic areas. Think of this like the old beat system in newspapers. You want to have someone knowledgeable get involved in the most important and relevant conversations. Marketers and PR people can help by monitoring conversations and alerting SMEs to the topics and conversations they should get involved in.
  • Create social media policies for engagement—and support them. One of the things that’s new about the social media conversation is that engagement can’t be vetted by PR. We have to trust employees and SMEs to engage on their own, otherwise our conversations become stilted, one-way messages. Social media policies help the organization understand how to engage without getting in trouble. Some organizations have created support channels for employees to ask questions about the guidelines. Others have set up training programs for employees who will engage in social media.
  • Gather information by asking questions. Asking for information helps deepen social media relationships. Taking a poll in a LinkedIn or Facebook group, asking for input from Twitter followers, or asking for information through comments on blogs are some of the ways to gather information. If you can link to a survey and promise respondents some level of access to your findings, you can create a powerful source of information.
  • Build influence by answering questions. Social media is all about sharing—whether that be pointing to good content (yours and others’), or sharing expertise and experience. By pushing SMEs to engage with the target audience in these ways, you help them build up trust and loyalty among customers and prospects.
  • Create continuity. As we start showing up regularly in social media, we build up a sense of regular connection with our target audiences. That, in and of itself, helps build trust and stronger relationships with audiences. This sense of continuity helps fill in the gaps in communication that we have with the traditional campaign style of marketing. For example, when SMEs speak at conferences, they can engage conference attendees before, during, and after the event to follow threads of conversation through to their conclusion.
  • Promote other types of marketing. By engaging, we can share links to the various other forms of marketing content that we produce, such as white papers, events, Webinars, etc.
  • Seed discussions. Using social media, we can drive interest in other forms of marketing by posting provocative questions or information. For example, posting a link to a survey that you reference in a white paper or will discuss in an upcoming event helps drive interest—and may even provide valuable research.
  • Get people together. B2B buyers value peer connections above all else. By having your influential SMEs help introduce them to one another, you can help build a stronger relationship.
  • Locate others. Using mobile applications to engage with others is going to become important in B2B in the coming years. Knowing where others are at any given moment will give marketers opportunities to link peers at conferences or to have real-time conversations, for example.
  • Build loyalty be being timely. SMEs that can be counted on to contribute to conversations quickly will become very popular among their social media followers.

Manage

In our ITSMA research, we’re starting to see marketers manage conversations through social media, whether it is groups on LinkedIn and Facebook, blogs, or private communities. Managing the conversation takes more time and resources, but it can pay off in a number of ways:

  • Develop and test points of view. Managing the conversation through vehicles like blogs and communities gives you a ready test bed for getting help and feedback on ideas that you are trying to develop into thought leadership.
  • Extend conversations. Managing the conversation gives you a way to keep your target audience’s interest by bringing in conversations from other marketing channels and giving them a permanent home.
  • Closely observe behavior. By capturing a target audience within your own community, you can get much richer data on their actions, needs, and interests.
  • Reuse and re-purpose. Managing the conversation gives us ways to stretch our content further. Blog posts can riff on other marketing channels or revisit pieces of them. The episodic nature of blogs and communities lets us sprinkle content through them like bread crumbs in the forest.

When does content need to be mobile?

We got a question this week from an ITSMA client asking about developing a business case for creating mobile applications for their website content. I said that I haven’t seen any of those business cases yet. And I don’t think I ever will.

We’re seeing mobile be part of an integrated approach to social media, not as a standalone. In fact, I’m working on two case studies this week of websites that have mobile applications, but the mobile applications are a small part of the whole. And they both lead to content that benefits from being mobile.

The attributes that seem to matter so far are:

Location. Could other users of the application get value from knowing where others are?

Continuity. Do they feel that they will miss something by being away from the content for even a short amount of time?

Timeliness. Will content appear in the application that needs to be acted upon immediately?

One company’s mobile application is tied to a wiki-based sales enablement website that lets salespeople generate actions and updates and get updated information from the road.

The other company has a mobile application for its private, gated online community so that mobile members can keep up with message boards and forums that change frequently (there are over 100 subject-oriented communities within the site).

Creating a mobile application that leads to static content on a website isn’t going to build much interest or loyalty because there’s no real urgency to connect. The only reason I can see for creating a mobile application in this context is if the application makes the content easier to look at and interact with than on a web browser. Apple claims the iPad will make content look better than it does on a web browser. If that’s true, then it will be worth making an application that connects to static content. But not until then.

How social media will change lead generation in B2B

The era of the sales process beginning with a lead is over. The number of B2B buyers who are ready to buy as soon as they engage with our marketing is small—and social media will make it even smaller.

We have to come to terms with the fact that there is a stage of the buying process that comes before the buyers we are pursuing are ready to become leads.

We call it the epiphany stage.

This is the stage that occurs long before any discussion of products, services, or RFPs—indeed, it occurs before customers have even begun to think about a purchase.

However, there is something important that happens at this stage: It is the point at which customers come to the realization of an important business need.

This is where social media comes in. As social media expands our opportunity to reach people who have never heard of us or our services, we need to be prepared to engage them during the epiphany stage. We are trying to generate demand during this stage, not create leads, because these people aren’t ready to become leads. We have to generate demand before we can generate a lead.

The best way to do this is with thought leadership. We need a content engine capable of gaining the attention and respect of people who have never heard of us before. These people are not leads—they are not ready to be contacted by anyone. But they may be open to building a relationship that could someday lead to a sale.

These people are prospects, not leads. The way we turn prospects into leads is to gain their trust. We gain their trust by reaching out to them with smart, engaging, educational content. The trust leads to a more personal relationship and hopefully, a purchase. As I said in my last post, social media simply makes starkly plain what we’ve known for some time but haven’t had to face yet: We don’t have a lot of content capable of generating trust and relationships. We need to create that content.

But getting to that realization requires that we first acknowledge that there is a whole world that comes before a lead and before the interest phase of the buying process. We need to see that we are ignoring many people who aren’t leads. If we ignore them, they may never know that they need something that we have to offer.

How Forrester is squandering its leadership in social media

Social media experts often chide marketers about control. The experts say that in the new era of social media, marketers need to stop delivering tightly-scripted, one-way messages and start engaging in uncontrolled, transparent conversations with customers and prospects wherever those conversations happen.

That’s why a change in the policies of perhaps the leading voice for social media, Forrester, has bigger implications than it may seem.

Recently, an analyst relations consultancy, SageCircle, broke the story that Forrester management will require its analysts to take down their personally-branded blogs or redirect readers to a Forrester-branded blog.

The most powerful example of one of these personally branded blogs is Web Strategy by Jeremiah, by Jeremiah Owyang, an analyst who left Forrester prior to the policy change. Owyang’s blog is one of the most highly trafficked, most influential social media blogs today, as it was when he was at Forrester.

Another example is Experience: The Blog, by Augie Ray, who is Owyang’s replacement at Forrester. Ray is one of the analysts who will be taking down his blog. (Forrester is quick to point out that it will begin allowing individual analysts like Ray to have their own blogs behind the firewall.)

No doubt, the success of Owyang’s blog is due in part to his former role at one of the most respected analyst houses in the world. And this is the crux of Forrester’s argument in defense of the policy change. Another prominent Forrester social media analyst, Josh Bernoff, who was a co-author of perhaps the most influential book about social media to date, Groundswell, puts it succinctly in his blog post about the controversy: “If you’re creating content for a content company, that company ought to host your blog.”

All of Forrester’s commentaries about the policy change so far have focused on this idea that content companies are special and have a special need to protect their IP—which is words. No wonder they all steer the argument in this direction; it makes it seem like Forrester is the aggrieved benefactor being sucked dry by selfish, ungrateful employees who insist on giving away the IP that Forrester pays them to create—and whose powerful brand opens the doors for them with the sources they need to help create that IP.

I have no doubt that Forrester is a powerful, valuable brand. And I can certainly sympathize with Forrester’s argument about IP. “Information yearns to be free” is utter nonsense uttered by people who don’t know what the hell they’re talking about. Yes, crappy information yearns to be free and is worth what we pay for it, but good information, such as that provided by Forrester, cannot and should not be free.

It takes time, money, talent, and innovation to create good information. No doubt you’ve seen research showing the degree to which most web content leads back to a few, dependable sources like the New York Times—whose reporters do all the work (which, contrary to popular belief, very few people could do even if they had all the time and money in the world) so others can benefit.

So at this point you must be wondering why I am bothering to write this post. Here’s why:

  • Forrester doesn’t take its own advice (no really). It’s maddening that Forrester doesn’t acknowledge the fact that while it actively preaches to clients that they should give up control, Forrester is exerting tighter control over its employees—specifically in social media! Bernoff addresses this offhandedly by saying, “Groundswell says that your employees will be blogging—it doesn’t say that content companies should have their content creators blog anywhere they want.” Oh wait, I forgot. Content companies are different. C’mon. IBM has as much IP to protect as Forrester, if not tons more—and it allows employees to have personal blogs.
  • Forrester controls the message. In another Forrester blog post in defense of the move, analyst Nigel Fenwick acknowledges that there was controversy within Forrester about the change. Indeed, I’ve been a journalist too long not to know that stories don’t get leaked to outside sources unless someone inside the company isn’t happy about what’s happening. What about hearing from people inside Forrester who oppose this move? Isn’t that what social media is supposed to be about? Openness? Transparency? Not from a company that tries to put strict controls on the ways its social media content is cited by others.
  • Forrester is shocked, shocked. Ray tries to spin the controversy in his post by calling it “a minor tempest in the research industry teapot.” The worst way to fend off controversy is to downplay it (as Forrester also regularly counsels its clients). And it insults the intelligence of those of us who are fans of Forrester. As one of the leading lights of social media, is Forrester really surprised that a change in its policies would invite thorough scrutiny? Please.
  • Forrester loses IP. It’s clear that by controlling its employees, Forrester will lose IP in the long run. Big thinkers who have built up personal brands through their blogs will think twice about coming to work at Forrester because they will have to cut that thread (even if it can be reconnected on the other side of Forrester’s firewall).
  • Forrester loses R&D. Forrester swears up and down that analysts will able to say and do whatever they like related to their jobs on their personal Forrester blogs. I don’t think that’s true. Not because I think that Forrester will become Big Brother, but because analysts will police themselves. Places like Forrester are full of smart, talented, competitive people. It’s going to be harder to look stupid and ask for help from behind the firewall. Personal blogs are more fertile ground for testing half-baked ideas than those that have your employer’s logo next to yours.
    I should know; it’s one of the reasons I set up my blog outside of ITSMA’s firewall. I want to be able to experiment fully and freely while reducing my own sense that I could potentially do harm to my colleagues who have given me the time to do this (but who in no way have ever tried to control what I say). I think it’s easier for everyone this way (and it absolutely feels better than when I used to blog from behind the firewall at CIO magazine). If Forrester’s analysts feel the slightest trepidation about posting something on these new personal blogs, everybody loses. So why not just let them start their own? It all leads back to the mother ship in the end—via reports and presentations that are better and more fully informed than they would have been.
  • Forrester loses a piece of its supply chain. I never visited Jeremiah Owyang’s blog posts on Forrester unless he sent me there from his own blog. Forrester thinks that’s a loss for them. But in fact, it’s a gain. Social media isn’t about companies (as Forrester will tell you); it’s about people connecting with one another. Owyang drove more traffic back to Forrester than it ever would have gotten on its own because he was a recognizable, solo voice, rather than one among many. When you lose traffic that way, you lose a valuable piece of your content supply chain—the customers, prospects, and influencers that you need to help develop and sell your ideas.

Look, I love Forrester. For 13 years as a journalist covering IT I was constantly blown away by the quality of the firm’s insights and by the approachable, friendly, patient nature of its analysts. But I fear for the future of the brand with this move.

Social media isn’t enough. We need a marketing transformation.

During one of the first few days I went to work at CIO magazine in 1995, I had what we called a “vendor visit”—one of many I would have in the coming years. The idea behind the visits was to avoid having us journos become isolated in our ivory tower. We needed to hear from marketers who were out there day-to-day listening to CIOs’ problems and aspirations. Plus, many were advertisers, so the visits made it seem like we weren’t completely ignoring what they had to say.

But mostly we were.

Back then what marketers had to say was all about their offerings. And why not? The IT industry was on fire and the stuff was flying out the doors. Marketers and salespeople didn’t have to do much coaxing to get CIOs to buy, so why get complicated?

But a quick read of our magazine showed that we didn’t write about products. We wrote about the typical concerns of a C-level executive, such as strategy, leadership, organizational design, and change management. Kind of a Fortune magazine for IT executives.

Bibles, vacuums, and boxes
But the vendors had little need to engage with CIOs at that kind of level. And the guy that showed up to see me that day was a representation of the times. Big, stony-faced and intimidating, with a lapsed football player’s gut and a big school ring buried into one of his fingers. He wasn’t a marketer, but he had been sent by a marketer, who hadn’t bothered to accompany him or even send an agency PR person for translation and kind supplication. So much for hearing about the latest strategic trends affecting CIOs.

This guy was a salesman. Could have been bibles or vacuum cleaners, but they didn’t need sales guys for that stuff anymore. They needed guys to take orders for these boxes. He swung his expanded briefcase up onto the table, pulled out a media kit bulging with press releases about speeds and feeds and plunked it down on the table in front of me. “That’s for you,” he said. Then he launched into a pitch, delivered in a tone and with an expression that made it clear that this time could be money in his pocket if it wasn’t for me.

For my part, I made sure I conveyed the same body language, while choosing the chair nearest the door. I counted the minutes (these things go even more slowly when you have to listen).

When it finally ended he said something that I’ve never forgotten. As he grandiosely snapped the buckles on the briefcase and dragged it off the table, he snorted, “CIO magazine, huh? Why don’t you have CIOs writing it?”

At that moment, I realized that I wasn’t just wasting his time. In his mind, I shouldn’t even have been working there. Given my minimal knowledge of IT at the time, I guess he had a point.

But it was clear that he had no concept of how difficult it is to write clear, compelling content about complex subjects. Assuming CIOs would be willing to accept the pay cut, and smart and determined as they are, I’m certain that few have the talent for or interest in the publishing process.

What am I paying for?
Marketers today are in the same position I was with that sales guy in 1995: Wondering how to explain the value and difficulty of creating clear, compelling content about a complex subject.

Except that today many of those sales guys are gone. Today, more salespeople are able to have business and strategy discussions with customers and take the time to listen to their needs. Thus, their skepticism becomes sharper and more justified. If I can do all this in a sales call now, why do I need you?

At ITSMA, we’ve seen investments in the things that we used to identify as the key contributions of marketing—like advertising, brochures, events, and trade shows—shrink consistently. And today we’re seeing marketing budgets as a percentage of revenue dipping to their lowest levels ever—at or below 1%.

Businesses are asking if you’re not doing all these things you used to do anymore, why should I give you more budget? And if I do, what am I paying for?

The model needs transforming
Pledging to do more with social media isn’t the answer. What we need to be telling the business is that we’re going to transform marketing completely. Getting into social media really means getting into publishing. It means creating a constant stream of idea-based content that keeps buyers interested and engaged. That’s hard, and it means a real shift in skills for many marketing departments.

I think the suspicion that we see of social media, which is justified, is mixed with fear. Let’s identify that fear so that marketers will have an easier time making the transition. I think it’s fear that the hardest aspect of marketing, content development, is ascending to become marketing’s most important role, as advertising, traditional PR, and events shrink and fall away.

The content engine
Marketing departments are going to have to transform themselves into content development engines. And just as important, they are going to have to sell the value of that engine to their businesses to prevent further cuts to the budget. As McKinsey consultant David Edelman said at the ITSMA annual conference last November, we can’t make social media an add-on to a system that isn’t adding the value that it once did. We need to look at how to do things differently.

Here are some of the key aspects of that transformation:

  • Marketing is becoming data. We couldn’t measure the effectiveness of ads in the old days, but the CEO saw the ads and signed off on them, so that made it okay. We couldn’t measure the effectiveness of events and trade shows, but sales people saw the crowds at the booth and the bar and so it didn’t matter. But as we shift to a content focus, it is all online and its impact is invisible. There is no visual, visceral confirmation of its impact. But a white paper isn’t just content; it is data. It can be tracked and measured.
  • Automation creates metrics. We tear our hair out trying to devise metrics that we can’t report on because we don’t have the data. If we automate the processes that matter, the metrics we need will be staring us in the face.
  • The funnel becomes electric. The impact of our content will be visible if that content is linked to an automated, closed-loop lead process. Getting agreement with sales on a sales-ready lead is critical. And with all the SaaS-enabled software available today, there’s no excuse for not automating the lead management process—at least up to the point where marketing hands over sales-ready leads. You don’t even need to involve IT anymore. And the excuse that these systems don’t integrate with old CRM systems is becoming less and less valid. If the vendors can’t help with the integration, IT can. Marketing needs a better relationship with IT.
  • Content creates relationships. It isn’t enough to develop idea-driven content and ship it out; we have to redesign the creation and dissemination processes so that readers are lured into conversations and relationships. This is where social media tools are helpful. But developing and disseminating content that builds relationships—think publishers and subscribers—takes different skills.
  • Buyers become approachable. After consolidating their power for years through internet search, B2B buyers are beginning to emerge from behind their firewalls and show up in places where marketers can find them. We have to meet them halfway. That requires a culture shift in the company and new skills for marketers and employees.
  • PR becomes conversation. We’re all PR now. Employees, subject matter experts and marketers all need to represent the company, but in a way that is transparent, constructive, and cordial. PR people meanwhile should use their thick skins and relationship skills to help build the conversation in social media. But it means shaking up the PR department and our relationships with PR agencies.

At ITSMA, we’re calling 2010 the year of marketing transformation. We wouldn’t use such grandiose terms if we didn’t see a real need for change. When she saw the trend in the numbers that we prepare our annual budget study, my colleague Julie Schwartz asked an important question: “Do we want to spend another year doing more with less? Marketing has to do things differently.”

Top B2B marketing posts for 2009 (hint: social media)

Who says B2B marketers are lagging in social media? If they are out there, they aren’t reading this blog. Of the top ten posts on my blog this year, only one did not involve social media. Though I’m supposed to be an objective researcher, I have to admit bias here. I think the social media phenomenon is the most exciting and important thing to hit communications in my lifetime. So writing about this stuff is fun. I hope you enjoy reading it as much as I do writing it.
